Why Trust Gets Tested as Companies Scale

One of the things I often notice when companies start to grow is how trust is rarely the first thing leaders think about, yet it is often one of the first things that begins to change.

In the early stages, trust often feels natural. People know each other well, conversations move quickly, and decisions are made with a sense of ease. There is usually a shared understanding of what matters, who owns what, and how the leadership team works together.

As the company grows, that same way of working starts to need much more intention. More people join, responsibilities become broader, and new layers are added. What once felt obvious now needs clearer ownership, stronger communication, and a more conscious way of creating direction across the business.

This is often where leaders begin to feel that something is slightly different. Not always in the results, at least not in the beginning, but in how the organization moves. Conversations take longer, decisions need one more round, and people pause more before acting, not because they care less, but because clarity becomes harder to hold as complexity increases.

This is also where I often think about Susan Wheelan’s work on team development. What I appreciate in her research is how clearly it shows that trust and structure need to become more visible as teams grow. The things that once lived in informal understanding now need to be named more clearly: roles, expectations, ownership, and how decisions are made.

For me, this is where trust and clarity are deeply connected. Trust grows when people understand what matters most, how decisions are made, and where responsibility sits. In a growing organization, the patterns that once happened naturally need to become visible and intentional.
